## TL;DR

- Seven drivers set the cost: autonomy, tools and systems, data readiness, testing depth, approval screens, action risk and run volume.
- Published price ranges disagree widely, so compare what each quote covers, not the totals.
- Build cost and running cost are separate. Ask every quote for both.
- Gr8r's own pricing is $8K for project-based work and $5.5K a month for monthly work, with scope agreed in writing.

This post covers cost and timeline drivers only. For the wider question of AI app budgets, see [what drives the cost of an AI app](https://gr8rstudio.com/blog/cost-to-build-an-ai-app). For how agents fit real work, see [how to build AI agents for business workflows](https://gr8rstudio.com/blog/build-ai-agents-for-business).

## Why do AI agent cost guides disagree so much?

Because they price different things under the same name.

Search the question and the top results are agency guides with tier tables: basic, workflow, autonomous, enterprise. Put three of them side by side and the numbers for the same tier do not line up. Many are published by firms that sell agent builds, and few say what projects the numbers came from.

That is the honest state of the market. A range from a seller tells you what that seller charges. It does not tell you what your agent will cost.

So this post skips the ranges. It explains what moves the number, so you can read any quote and see what it assumes.

## What is an AI agent, for costing purposes?

Anthropic draws a useful line. Workflows are "systems where LLMs and tools are orchestrated through predefined code paths." Agents are "systems where LLMs dynamically direct their own processes and tool usage" ([Anthropic, Building effective agents, 19 Dec 2024](https://www.anthropic.com/engineering/building-effective-agents), fetched 25 Oct 2026).

That line matters for cost. The same post says "Agentic systems often trade latency and cost for better task performance." The more the model decides its own path, the more you have to test, watch and guard.

## What are the seven drivers of AI agent cost?

Seven things move an agent quote: autonomy, tools and systems, data readiness, testing depth, approval screens, action risk and run volume.

Illustrative diagram based on this article. Not product UI, not real data.

### 1\. How much does the agent decide on its own?

A fixed sequence of steps is cheaper to build and test than an agent that picks its own next move. OpenAI's guide to building agents recommends to "maximize a single agent's capabilities first" before splitting work across several agents ([OpenAI, A practical guide to building agents](https://cdn.openai.com/business-guides-and-resources/a-practical-guide-to-building-agents.pdf), fetched 25 Oct 2026). Every extra agent adds handoffs to design and test.

### 2\. How many tools and systems does it touch?

Each tool is a connection: your CRM, your inbox, an accounting system, a database. Each needs access, error handling and a plan for when that system is slow or down. Anthropic says its team "spent more time optimizing our tools than the overall prompt" on one agent build. Tools are where the hours go.

### 3\. What state is your data in?

An agent that reads clean, structured records is quicker to build than one that has to dig through scanned PDFs, old shared drives and three versions of the same spreadsheet. If the data needs cleaning first, that is part of the cost, even if nobody puts it in the quote.

### 4\. How deeply is it tested?

Agent output varies, so you test it against a set of real examples with known good answers, and rerun that set whenever a prompt or model changes. Anthropic recommends "extensive testing in sandboxed environments, along with the appropriate guardrails." Building the test set takes time from the people who know the work.

### 5\. How many approval screens do people need?

Most budgets forget the interface around the agent: the queue where a person approves an action, the view that shows what will change, the log. We go through these screens in [designing the review step before an AI agent acts](https://gr8rstudio.com/blog/design-review-step-ai-agent).

### 6\. How risky are its actions?

An agent that only reads and drafts is low risk. One that sends emails, edits records or moves money needs permissions, approvals, logs and undo. OpenAI's guide names "canceling user orders, authorizing large refunds, or making payments" as actions that "should trigger human oversight until confidence in the agent's reliability grows." Each of those checkpoints is design and engineering work.

### 7\. How much does it run?

Volume barely moves the build. It sets the monthly bill. Model providers publish prices per million tokens, so you can estimate usage before you build. Our post on [what drives the cost of an AI app](https://gr8rstudio.com/blog/cost-to-build-an-ai-app) walks through that sum step by step.

## What drives the timeline?

The same seven drivers, plus two that are about people.

- **Decision speed on your side.** A partner waiting a day for each answer loses a week by Friday.
- **Access.** Test logins for every tool the agent touches. Missing access is a common reason early weeks slip.

The fastest timelines come from narrow scope: one workflow, one or two tools, a person approving every action. Each driver you turn up adds weeks, mostly in testing.

## What is the difference between build cost and running cost?

Build cost is paid once: discovery, design, engineering, tool connections, the test set and launch. Running cost comes every month: model usage, hosting, monitoring, and someone to update prompts and rerun tests when models change.

Ask every quote to show both. A low build price with no plan for the monthly bill is only half a number.

## What should you ask about any AI agent quote?

Ask what the agent decides, which systems it touches, who cleans the data and writes test answers, which actions need approval, the monthly running cost, and who owns the work once it's paid for.

- Which steps does the agent decide, and which are fixed?
- Which tools and systems does it touch, and who sets up access?
- Who cleans the data, and is that in the quote?
- How many test examples, and who writes the good answers?
- Which actions need a person to approve, and on which screen?
- What is the monthly running cost at our volume?
- Who owns the code, prompts and test set when we have paid?

At Gr8r, clients own everything once it's paid for. For the rest of the hiring process, see [how to hire an AI engineering partner](https://gr8rstudio.com/blog/hire-ai-engineering-partner).

## How do you keep the first version small?

Here is an illustration, not a real client project. A support team wants an agent that handles refund requests. The narrow version reads the request, checks the order, drafts a reply and a refund amount, and puts both in front of a person. The person clicks approve. Nothing moves money on its own. Once the test set shows the drafts are right most of the time, the team can let small refunds through alone.

That path costs less up front and tells you, with your own data, whether the bigger version is worth paying for. To scope yours, see [AI agent development](https://gr8rstudio.com/services/ai-workflow-automation) or [talk to us](https://cal.com/tanjim-38/30min).

## What does Gr8r charge?

Gr8r's own pricing is $8K for project-based work and $5.5K a month for monthly work. These are our prices, not an industry range, and not a promise that one price covers every AI build. What a project includes is agreed in writing before work starts, so check it against the drivers above.

## Frequently asked questions

### How much does AI agent development cost?

It depends on autonomy, the number of tools and systems, data readiness, testing depth, approval screens, risk and run volume. Published guides disagree widely, so ask every quote to state its assumptions on each driver before you compare totals.

### Why are AI agents more expensive than chatbots?

A chatbot answers. An agent takes actions in other systems, so it needs tool connections, permissions, approval steps, logs and testing for each action. Every action that can go wrong adds design and engineering work.

### How long does it take to build an AI agent?

It depends on the same drivers as cost. One narrow agent with one tool and a person approving every action is far quicker than several agents acting across many systems. Ask for a timeline with a demo every week.

### What are the ongoing costs of an AI agent?

Model usage, hosting, monitoring, and someone to update prompts and rerun tests when models change. Estimate model usage from the provider's published per token prices and your expected volume.

### How can we lower the cost of an AI agent?

Start with one workflow, one or two tools and a person approving every action. Build a small test set from real examples. Add autonomy and tools only when the tests show the agent is reliable.

## Next step

The approval and monitoring screens are part of what you pay for. [Relay](https://relay-workflow-os.vercel.app), a workflow app Gr8r built, puts them on one overview: approvals waiting, failed runs with a Retry button, and an estimated cost figure next to the task counts. Built by Gr8r for its own portfolio. Not client work. It runs on demo data, so it shows the screens, not results.
